We fix broken commerce infrastructure.

B2B portals, bleeding GA4 data layers, subscription layers that should have existed two years ago, app stacks nobody has audited since launch. We find what the traditional agency lacks the technical depth to touch, then fix it properly. Twelve years of it, mostly on Shopify.

Start with a teardown: send the URL, get an honest read within two working days.

What we actually fix

Five things, done continuously rather than attempted for you. If the project needs a sixth, we will say who to call.

B2B & wholesale portals

quoted per migration

Moving a wholesale book out of email threads and legacy ERPs and into Shopify: gated storefronts, per-customer and tiered pricing, Net-30 and invoice terms, quick-order for buyers who know their SKUs. The boring parts — price sync, credit limits, tax — are the actual project.

Subscriptions & retention

quoted per stack

A subscription layer on the products people actually rebuy, wired into Klaviyo flows that read real purchase data instead of guessing. Bundles, swaps, pause logic and dunning handled in code, not in a spreadsheet someone emails.

Tracking & data layers

from $1,500

GA4 that reconciles with Shopify revenue, server-side tagging, and GTM containers de-duplicated until the numbers stop lying to you. Attribution is boring when it is correct — that is the goal.

AI & agentic commerce readiness

quoted per feed

Product feeds, structured data and metadata structured so AI assistants and shopping agents can actually read your catalog. If your products cannot be described machine-readably, you are invisible in a channel that is already sending traffic.

Storefront rebuilds

from $15,000

Liquid themes rebuilt lean, the app stack consolidated until every remaining app earns its keep, and Core Web Vitals held to a budget in CI. Migrations include redirect maps that get verified, not promised.

Not on the list

Paid media, content operations, marketplace management. We own the storefront layer and work alongside whoever does the rest.

How a project goes

Four steps, the same every time, so you always know which one you are in and what happens next.

  1. 01

    Audit

A paid teardown before anything is quoted. If the findings say you do not need us, the report says so.

  2. 02

    Plan, fixed

One document: what is in, what is out, the timeline, and the number. Scope comes from findings, not a package.

  3. 03

    Build in the open

A staging store you can poke at from day one, a shared board, weekly demos. Your repo from the first commit.

  4. 04

    Prove it, then keep it

Redirects verified, tracking reconciled against revenue, vitals inside the budget. Then 30 days of cover — or a retainer.

One ladder, three rungs

Audit first, then the work the audit proves, then a retainer if you want it to keep compounding. Every number is fixed before the work starts — the number we agree is the number you pay.

Infrastructure Audit

$1,500–$3,000

fixed, one-time · ~1 week

A teardown, not a pitch deck. We show you exactly what your stack is costing you before anyone agrees to rebuild anything.

  • Full inventory of the DOM, every tag, and every app the store ships
  • GTM and GA4 teardown: duplicate events, leaked pixels, missing consent mode, named and dated
  • Core Web Vitals measured against a budget, mobile first
  • App stack table: cost, overlap and impact of removing each one
  • Checkout, subscription and B2B gaps ranked by revenue impact
  • A real written report plus a walkthrough call — keep it either way

Not included: any obligation to continue with us; implementation work.

Architecture Overhaul

$15,000–$45,000

fixed scope, quoted from the audit · 4–10 weeks

The work the audit proves you need. Scope comes from findings, never from a package — the number is fixed before the first commit.

  • Liquid theme rebuilt lean, against the audit findings
  • App stack consolidated until every remaining app earns its keep
  • B2B wholesale channel: gated portal, custom pricing, Net-30 flows
  • Subscription layer for consumables, with retention flows wired
  • Server-side GA4 and pixels reconciled against Shopify revenue
  • Feeds and structured data ready for AI-driven discovery
  • Redirect maps verified in CI, launch plan, and 30 days of cover

Not included: ongoing content operations; paid media management.

Growth Engine

$4,000–$8,000/mo

monthly, month to month · ongoing

The store stays fixed and keeps compounding. For stores past $2M where the next point of conversion is worth real money.

  • A rolling CRO roadmap with weekly shippable items, not a slide deck
  • A/B tests with the statistical method written up before they run
  • Advanced Klaviyo segmentation tied to live purchase and subscription data
  • Quarterly re-audit of the architecture and the tracking layer
  • Speed and vitals budgets enforced in CI, so regressions never ship
  • Direct line to the engineer who built it

Not included: unlimited content production; paid media management.

Talk about the retainer

Where it usually starts

Traffic is up, revenue is not
Usually the data layer is lying to you. Start with the tracking half of an audit.
The store feels like a pile of apps
Consolidation during an Overhaul: fewer apps, faster pages, one place for each job.
Wholesale still runs on email
A gated B2B channel with per-customer pricing and Net-30 pays for the build on its own.
Repeat rate is flat
A subscription layer on the consumables, and retention flows that read real order data.

How the money works

  • Audits are invoiced up front and delivered as a report you keep either way.
  • Overhauls: 50% to book, 40% at staging sign-off, 10% on launch day.
  • Retainers are month to month — no annual lock-in on work we have to keep proving.
  • You own the repo, the theme and the accounts from the first commit.

Every price is fixed for the scope written next to it. Add a line and it gets re-quoted in writing — that is the whole policy.

Questions we get

If yours is not here, it belongs in the teardown.

Why does a teardown cost $1,500 when other agencies do it free?

Because a free teardown is a sales document. Ours is an engineering report: every tag traced, every app priced, every vitals number measured. It takes real analysis hours, and we would rather charge for it than soften the findings to close you.

What does the audit actually hand me?

A written report and a walkthrough call. Gaps ranked by revenue impact, the exact tag and app names that cause them, and what fixing each one costs. You keep it either way — plenty of clients take the report somewhere else, and that is a fine outcome.

Where does AI fit in this?

In the analysis, on hardware we own. Audits are ingested and cross-checked on local inference, not shipped to a third-party API — your store data, tags and order numbers stay in the building. It does the reading; the findings, priorities and every line of code that ships are reviewed by a human who has done this for twelve years.

Do you work with our existing agency or developer?

Often. Plenty of our work is the infrastructure layer of a bigger project. We work in their repo and their process, and we say plainly when something they built is costing you money.

B2B, subscriptions or a rebuild — which do we need?

The audit answers that. Most stores over $2M have the same three problems wearing different hats: a tracking layer that lies, a checkout missing a revenue channel, and an app stack nobody has audited since 2022.

Tell us the store URL and what hurts.

You get a teardown, a plan, and a fixed number. No call required to get any of those.
